About this comparison
I work as an independent SEO and marketing consultant, so I have a commercial interest in one of these options. This worksheet is designed to help you compare all three against the same responsibilities and evidence. An agency or in-house team may fit your situation better.
Choose around the work you need done
A consultant, agency and in-house team can each be a good fit. Begin with the business decision, the work that follows and the people available to do it. A strategic recommendation has little value if nobody can implement it, while a large execution team can waste effort without a clear direction.
List what needs ownership: diagnosis, priorities, content, development, paid-media coordination, measurement and reporting. Then compare how each option would cover those responsibilities in your actual organization.
Compare the operating model
| Option | What to examine | Question to resolve |
|---|---|---|
| Independent consultant | Senior involvement, specialist depth, availability and implementation partners | Who carries the work from recommendation to completion? |
| Agency | Named team, channel coverage, handoffs and quality control | Who makes decisions and who will actually do the work? |
| In-house team | Hiring, management, tools, specialist coverage and continuity | Can the organization support the required skills and workload? |
Hybrid arrangements can work well when responsibilities are explicit. Ask who owns decisions, who implements each change and who verifies the result.
Ask for evidence that matches your situation
Useful evidence explains the starting point, work performed, observation period and result. Ask what the provider controlled and what else changed. A traffic screenshot is incomplete without context about the market, measurement and business objective.
Request a sample of how the provider prioritizes work and reports uncertainty. You are evaluating judgment and communication as well as outcomes. Do not assume a result from a different business predicts your own.
Make costs and ownership comparable
List what each proposal includes and excludes: strategy, content, development, tools, creative, reporting and coordination. Ask how additional work is scoped. Compare the actual responsibilities before comparing totals.
Confirm account ownership, access, source files, reporting access and the handover process. Keep passwords out of a comparison worksheet. Ask the provider to explain contract and exit terms, and obtain appropriate advice for terms you do not understand.
Leave the conversation with an answerable plan
A useful first plan names the priority problem, the evidence behind it, who will do the work and how the outcome will be checked. It should also identify questions that remain unresolved.
The worksheet lets you record each provider’s answer, supporting evidence and follow-up question side by side. For my approach, read working together and SEO consulting. Use the same questions with every option you consider.
Agree on the first useful deliverables
| Deliverable | What makes it usable |
|---|---|
| Initial diagnosis | Names the business problem, dated evidence, assumptions and questions still unresolved. |
| Prioritized work list | Identifies the affected pages or systems, the reason for each action, dependencies and the person responsible. |
| Measurement definitions | Separates received inquiries, qualified opportunities and sales; identifies each source and missing-data limitation. |
| Completed change record | Shows what changed, how it was verified and the next check. It does not substitute a promise of rankings for evidence. |
